Discovery sessions went well. User stories were refined. Acceptance criteria were approved. Development delivered exactly what was asked for.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And then, a few weeks after go\u2011live, the uncomfortable questions surfaced:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>\u201cWhy aren\u2019t users actually using this?\u201d<\/li>\n\n\n\n<li>\u201cThe data is there, but we still can\u2019t make decisions.\u201d<\/li>\n\n\n\n<li>\u201cCan we revisit the requirements?\u201d<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Nothing was <em>wrong<\/em> with the requirements. But they weren\u2019t enough.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">When \u201cClear Requirements\u201d Still Miss the Mark<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One project finally forced me to confront this gap.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">We had automated an enterprise survey program end\u2011to\u2011end. Technically, it was solid. Each contact received a unique link. Reminders were automated. Responses flowed cleanly into Salesforce. Dashboards were built and validated.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">From a requirements standpoint, the work was a success.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But when leadership tried to use the results, everything unraveled. Responses couldn\u2019t be segmented the way decisions were actually made. Scores looked impressive, but no one knew what action to take. Follow\u2011up workflows didn\u2019t exist because they were never defined as part of the \u201cscope.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The solution worked exactly as designed and still failed its real purpose.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That was the moment it clicked: we had optimized for delivery mechanics, not for outcomes.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What \u201cProduct\u2011First\u201d Actually Means for a BA<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A product\u2011first mindset doesn\u2019t turn a business analyst (BA) into a product manager. It changes <em>what the BA optimizes for day to day<\/em>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In practice, this meant:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Starting discovery with decisions and behaviors, not fields and workflows<\/li>\n\n\n\n<li>Treating requirements as temporary learning tools, not permanent contracts<\/li>\n\n\n\n<li>Staying involved after release to observe adoption and adjust<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Instead of leading with questions like the following:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>\u201cWhat fields do we need?\u201d<\/li>\n\n\n\n<li>\u201cWhat automation rules should trigger?\u201d<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The conversations shifted toward these types of questions:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>\u201cWhat decision is this supposed to enable?\u201d<\/li>\n\n\n\n<li>\u201cWhat does success look like <em>one month after release<\/em>?\u201d<\/li>\n\n\n\n<li>\u201cWho is expected to act differently once this exists?\u201d<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">This sounds subtle, but it radically changes backlog conversations.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Agile Backlogs as Hypothesis Logs<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The shift became most visible in backlog refinement.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Previously, refinement was about completeness: Do we have all scenarios? Have we locked acceptance criteria? Are there gaps that could delay delivery?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In a product\u2011first approach, refinement also includes intent:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><em>If<\/em> we reduce manual data entry during opportunity creation, <em>then<\/em> data quality should improve.<\/li>\n\n\n\n<li><em>If<\/em> we simplify survey dashboards, <em>then<\/em> leaders should be able to identify follow\u2011up actions without analyst support.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Stories stop being commitments to a fixed answer and start acting like testable assumptions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When outcomes fall short, the team adjusts without defending the original requirement. It reframes change from \u201cscope creep\u201d to learning.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That single shift reduced friction far more than any Agile ceremony ever had.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Delivery Doesn\u2019t End at \u201cDone\u201d<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Another major change in my thinking showed up after releases.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In a traditional model, analysis tapers off once requirements are delivered. But that\u2019s exactly when reality shows up.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In one Salesforce release, we reduced the number of steps in a workflow by nearly half. On paper, it was a clear improvement. In practice, sales teams bypassed it entirely because it disrupted how they prepared for client calls.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A requirements\u2011first mindset would treat that as a training issue or close the ticket.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A product\u2011first mindset treated it as feedback.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">By staying engaged post\u2011release\u2014watching usage data, listening to support patterns, and sitting in on a few sales calls\u2014we uncovered a mismatch between how the system worked and how decisions were actually made. The resulting changes were small but decisive, and none of them appeared in the original requirements.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Personal Shift<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">What changed my mind wasn\u2019t a framework or certification. It was repeated exposure to the same failure mode.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I kept seeing well\u2011documented solutions that technically succeeded but failed in practice. Each time, the gap widened between <em>what we shipped<\/em> and <em>what the business actually valued<\/em>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Over time, I stopped measuring success by how complete the requirements were and started paying attention to what happened <em>after<\/em> delivery:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Did people trust the data?<\/li>\n\n\n\n<li>Did decisions change?<\/li>\n\n\n\n<li>Did the work we delivered reduce friction or just relocate it?<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That shift made business analysis feel less like documentation and more like stewardship.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why This Tension Is Necessary<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Product\u2011first analysis introduces discomfort.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Leaders want certainty up front. Teams want a fixed scope. Roadmaps expect commitment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A product\u2011first BA doesn\u2019t reject those needs, but they also don&#8217;t offer false certainty. Saying \u201cwe need to validate this once it\u2019s live\u201d can feel risky. Admitting that a requirement no longer solves the right problem takes credibility.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">However, those conversations tend to save organizations from something far worse: expensive solutions that look successful on paper but quietly fail in practice.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Closing Thought<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Moving from requirements to results doesn\u2019t mean abandoning rigor. It means redirecting it. When business analysts focus less on perfect definitions and more on whether solutions change decisions, behavior, or outcomes, Agile starts working as intended &#8212; not as a process to follow, but as a disciplined way to learn.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That\u2019s where business analysis becomes truly product-first and where results finally begin to show.<\/p>\n\n\n\n<p
