For a long time, I believed that if requirements were clear enough, the rest would take care of itself.
They rarely did.
Across Salesforce enhancements, survey automation efforts, and internal tooling, the pattern was familiar. Discovery sessions went well. User stories were refined. Acceptance criteria were approved. Development delivered exactly what was asked for.
And then, a few weeks after go‑live, the uncomfortable questions surfaced:
- “Why aren’t users actually using this?”
- “The data is there, but we still can’t make decisions.”
- “Can we revisit the requirements?”
Nothing was wrong with the requirements. But they weren’t enough.
When “Clear Requirements” Still Miss the Mark
One project finally forced me to confront this gap.
We had automated an enterprise survey program end‑to‑end. Technically, it was solid. Each contact received a unique link. Reminders were automated. Responses flowed cleanly into Salesforce. Dashboards were built and validated.
From a requirements standpoint, the work was a success.
But when leadership tried to use the results, everything unraveled. Responses couldn’t be segmented the way decisions were actually made. Scores looked impressive, but no one knew what action to take. Follow‑up workflows didn’t exist because they were never defined as part of the “scope.”
The solution worked exactly as designed and still failed its real purpose.
That was the moment it clicked: we had optimized for delivery mechanics, not for outcomes.
What “Product‑First” Actually Means for a BA
A product‑first mindset doesn’t turn a business analyst (BA) into a product manager. It changes what the BA optimizes for day to day.
In practice, this meant:
- Starting discovery with decisions and behaviors, not fields and workflows
- Treating requirements as temporary learning tools, not permanent contracts
- Staying involved after release to observe adoption and adjust
Instead of leading with questions like the following:
- “What fields do we need?”
- “What automation rules should trigger?”
The conversations shifted toward these types of questions:
- “What decision is this supposed to enable?”
- “What does success look like one month after release?”
- “Who is expected to act differently once this exists?”
This sounds subtle, but it radically changes backlog conversations.
Agile Backlogs as Hypothesis Logs
The shift became most visible in backlog refinement.
Previously, refinement was about completeness: Do we have all scenarios? Have we locked acceptance criteria? Are there gaps that could delay delivery?
In a product‑first approach, refinement also includes intent:
- If we reduce manual data entry during opportunity creation, then data quality should improve.
- If we simplify survey dashboards, then leaders should be able to identify follow‑up actions without analyst support.
Stories stop being commitments to a fixed answer and start acting like testable assumptions.
When outcomes fall short, the team adjusts without defending the original requirement. It reframes change from “scope creep” to learning.
That single shift reduced friction far more than any Agile ceremony ever had.
Delivery Doesn’t End at “Done”
Another major change in my thinking showed up after releases.
In a traditional model, analysis tapers off once requirements are delivered. But that’s exactly when reality shows up.
In one Salesforce release, we reduced the number of steps in a workflow by nearly half. On paper, it was a clear improvement. In practice, sales teams bypassed it entirely because it disrupted how they prepared for client calls.
A requirements‑first mindset would treat that as a training issue or close the ticket.
A product‑first mindset treated it as feedback.
By staying engaged post‑release—watching usage data, listening to support patterns, and sitting in on a few sales calls—we uncovered a mismatch between how the system worked and how decisions were actually made. The resulting changes were small but decisive, and none of them appeared in the original requirements.
The Personal Shift
What changed my mind wasn’t a framework or certification. It was repeated exposure to the same failure mode.
I kept seeing well‑documented solutions that technically succeeded but failed in practice. Each time, the gap widened between what we shipped and what the business actually valued.
Over time, I stopped measuring success by how complete the requirements were and started paying attention to what happened after delivery:
- Did people trust the data?
- Did decisions change?
- Did the work we delivered reduce friction or just relocate it?
That shift made business analysis feel less like documentation and more like stewardship.
Why This Tension Is Necessary
Product‑first analysis introduces discomfort.
Leaders want certainty up front. Teams want a fixed scope. Roadmaps expect commitment.
A product‑first BA doesn’t reject those needs, but they also don’t offer false certainty. Saying “we need to validate this once it’s live” can feel risky. Admitting that a requirement no longer solves the right problem takes credibility.
However, those conversations tend to save organizations from something far worse: expensive solutions that look successful on paper but quietly fail in practice.

Moving from requirements to results doesn’t mean abandoning rigor. It means redirecting it. When business analysts focus less on perfect definitions and more on whether solutions change decisions, behavior, or outcomes, Agile starts working as intended — not as a process to follow, but as a disciplined way to learn.
That’s where business analysis becomes truly product-first and where results finally begin to show.
